How an Ontario HVAC shop attributes over $1.5 million in revenue to its AI front office
HVAC Ontario has run a Piston AI front office since September 29, 2025. In its first year, the owner says it saved about $70k in call staff costs and handled the leads behind over $1.5 million in revenue.
“I don't even monitor the AI anymore, that's how much I trust it. We have saved approximately $70k in call employee costs in the last 12 months and I can attribute over $1.5 million revenue to leads that were handled through Piston. He doesn't just hand you the technology, he makes you fluent in it.”
The shop
HVAC Ontario is an Ontario heating and cooling company run by Bilal Khan. Like most HVAC shops, its phones are the business: a missed call in a cold snap is a job that goes to whoever picks up next.
Before Piston, people covered the phones, and paying for that coverage around the clock was expensive.
What we built
Phone and chat, 24/7
One AI front office covers the phone line and the website chat, nights and weekends included.
A callback within the hour
The team dispatches by which technician is closest, so the AI takes the details and promises a callback within the hour instead of booking a fixed slot.
Urgent calls to a person
Real emergencies go to a live person on the team.
Every lead in one place
Email alerts for each new lead, and a custom dashboard with every call, chat, and transcript.
The hardest problem: model numbers
Callers often read a model number off the unit without saying what the unit is. A dispatcher needs to know if it is a furnace, an air conditioner, or a heat pump before a tech rolls.
We worked with Bilal to define exactly what his team needed from each call, then built the front office to work out the equipment from the model number, and tested it until it met his bar.
